How Google VLA really works: what many people don't know
Google VLA (Vehicle Listing Ads) isn't a channel you switch on and that immediately starts showing ads in every relevant search. It's a system that requires several elements to be configured correctly and Google's algorithm to have processed and approved the inventory feed before the ads start to appear.
The activation process has three layers that must work at the same time. The first is the inventory feed: a file with the data for every vehicle in stock that is uploaded to Google Merchant Center. The second is the Performance Max campaign in Google Ads, which manages when and where the ads are shown. The third is the dealership's website, which must have properly structured and accessible vehicle pages so Google can confirm that the feed data matches what's on the website.
If any of those three layers has a problem, the ads may not appear even though the campaign is technically active in the Google Ads dashboard.
Why you don't see the carousel even though VLA is active
This is the most common source of confusion. The VLA carousel doesn't appear in every search, in every geographic area or on every device. Google shows the vehicle carousel when it considers the search intent specific and commercial enough, and when there is enough advertiser competition on that search to trigger the format.
There are four common reasons why you don't see the carousel when you search.
The first is that you're searching on a device or a Google account that doesn't match the segment the campaign is targeting. If the campaign is set up to show ads to users within a 50 km radius of the dealership and you search from outside that area, you won't see the ads.
The second is that your search doesn't trigger the format. The Performance Max algorithm automatically decides when to show the VLA carousel format and when to show other formats (text ads, display). Not every car-related search triggers the carousel: it depends on the detected intent and the competition at that moment.
The third is that the feed has problems. If there are errors in the inventory feed (missing required fields, incorrect prices, inaccessible vehicle page URLs), Google may be showing ads for some vehicles but not all of them, or may have approved only part of the inventory.
The fourth is the learning period. Performance Max campaigns need between 2 and 4 weeks for the algorithm to learn to optimise bids and formats properly. During that period, visibility can be patchy and not representative of long-term performance.
How to check whether your VLA ads are showing
There are three ways to check whether the ads are active and showing that are more reliable than searching on Google and seeing whether the carousel appears.
The first is the Google Ads dashboard. In the Google Ads account, in the campaigns section, the Performance Max campaign linked to VLA should show impressions, clicks and conversions if it's generating activity. If impressions are zero or very low after the first two weeks, there's a technical problem to look into.
The second is Google Merchant Center. In the Merchant Center dashboard, the feed diagnostics section shows how many vehicles are approved for advertising, how many have warnings and how many have been rejected. If a significant part of the inventory is rejected or has errors, those vehicles aren't showing even though the campaign is active.
The third is the Google Ads ad preview tool. In the Google Ads dashboard there's a tool that lets you simulate how an ad would appear for a specific search in a specific geographic location. It's more reliable than searching directly on Google because it avoids the effects of your account's personalised search history.

The most common reasons ads don't show
Feed errors are the most common technical cause. The most frequent ones are: an incorrect or outdated price field (the feed price doesn't match the price on the vehicle page on the website), an inaccessible vehicle page URL (the page has been de-indexed or returns a 404 error), an image field with a URL that doesn't work, or a vehicle VIN in the wrong format.
Insufficient budget for the size of the inventory. A Performance Max campaign with a budget of 2 euros a day for an inventory of 50 vehicles will have very limited visibility because the budget isn't enough to show the ads frequently. The recommended minimum budget for the algorithm to have enough data to optimise is between 5 and 15 euros a day.
Geographic targeting that is too restrictive. If the campaign is set up for a very small radius around the dealership, the potential audience may be too small to generate a meaningful volume of impressions.
Pending approval in Merchant Center. When a new feed is uploaded or an existing one is modified, Google needs a review period of between 3 and 7 days to approve the new vehicles. During that period, new or modified vehicles don't appear in the ads even though the feed is technically loaded.
Sold vehicles still in the feed. If there are vehicles marked as available in the feed that have already been sold and whose page on the website no longer exists or redirects, Google may detect the inconsistency and lower the overall quality of the feed, affecting the visibility of all the ads.

The difference between Google VLA and Google Ads: the most common confusion
This is the confusion that comes up most often, even among dealers who already have VLA active. Google VLA and Google Ads are two different things, even though they are connected on the same platform.
Google Ads is Google's general advertising platform, where all campaign types are managed: search (text ads that appear when someone searches for a keyword), display (banners on websites), YouTube and Performance Max.
Google VLA is a specific ad format within Google Ads that shows vehicle listings with a photo, price and model. It is managed through a Performance Max campaign and requires the inventory feed in Merchant Center.
You can have Google Ads active with text search campaigns for your dealership without having Google VLA. And you can have Google VLA active without any other Google Ads campaigns. They are independent, even though they sit on the same platform.
The vehicle carousel that appears on Google when someone searches for a specific model is the result of Google VLA, not of standard Google Ads search campaigns. If you see text ads for your dealership but not the vehicle carousel, it's because you have Google Ads active but not VLA, or because VLA has a technical problem.

What data to review to know whether VLA is generating results
Beyond whether or not you see the carousel, the indicators that really tell you whether VLA is working are the ones in the Google Ads dashboard and on the website.
In Google Ads, the key indicators for a Performance Max campaign with VLA are impressions (how many times the ads appeared), clicks (how many users clicked), CTR (the percentage of clicks over impressions, which for VLA is usually between 3% and 8% when it's working well) and conversions (forms, calls or WhatsApp clicks that happen after the ad click).
In Google Analytics or in the website dashboard, traffic from Google Ads reaching vehicle pages is another direct indicator. If VLA is generating clicks, that traffic should show up on the website as sessions with the source "Paid Search" or "Google / CPC".
A more direct indicator for the dealership is to compare the number of leads received since VLA was activated with the previous period. If there's an increase in leads from Google or the website that wasn't there before, VLA is contributing, even if the carousel isn't always visible in your manual searches.

When to escalate the problem to support
If, after reviewing the feed in Merchant Center, the campaign budget and the geographic targeting, and after waiting out the learning period, the ads are still not generating impressions or are generating very few, you need to escalate the problem.
If VLA is managed by Dealcar, Dealcar's technical team can review the status of the feed and the campaign directly. If you manage it yourself, Google Merchant Center support has a dedicated team for feed and approval issues that can identify the problem if the dashboard's automatic diagnostics don't.
A useful tip for escalating with more information: before contacting support, download the feed diagnostics report from Merchant Center with all the errors and warnings, plus the last 30 days of campaign data from Google Ads. Having that data to hand makes resolving the problem much faster.
Dealcar and the technical management of Google VLA
When VLA is managed by Dealcar, the inventory feed is updated automatically every time there's a change in stock: a new vehicle coming in, a price drop, a car being sold. That eliminates the manual feed errors that are the most common technical cause of visibility problems.
Activate and manage Google VLA with Dealcar. More information at dealcar.io/dealcar-boost.
The Dealcar team also monitors the status of the feed in Merchant Center and the Performance Max campaign, and acts on approval errors before they affect ad performance. Frequently asked questions
How long does it take for the carousel to appear after activating VLA?
The feed needs between 3 and 7 days to be reviewed and approved by Google. The Performance Max campaign needs a learning period of between 2 and 4 weeks to optimise bids properly. In total, allowing between 3 and 5 weeks from activation to seeing consistent results is a realistic expectation.
Why do my competitors appear in the carousel and I don't?
There could be several reasons: their feed has more approved vehicles, their budget is higher, their website has a better technical structure for Google to confirm the feed data, or they've been active for longer and the Performance Max algorithm has had more data to optimise. The way to compete isn't to look for the exact reason but to systematically review the four elements: feed, budget, targeting and website.
Can I see in Google Ads exactly which searches are triggering my VLA ads?
In Performance Max campaigns, Google doesn't show the full report of search terms that trigger the ads, unlike standard search campaigns. You can see audience signal groups and some performance insights, but not the full list of searches. It's a limitation of the Performance Max format that affects all advertisers.
Does Google VLA work for cars at any price?
It works best for the price range with the most active searches: cars between 5,000 and 35,000 euros. For very cheap vehicles (under 3,000 euros), the volume of specific searches is lower and the VLA format has less impact. For very expensive vehicles (over 50,000 euros), the search volume on Google is low and the buyer's decision process doesn't rely as much on direct Google searches.
